Reading the result
The short version
- A 50 gallon tank does not give you 50 gallons. Size by first hour rating — capacity plus what it recovers while you draw.
- A tankless unit has no flow rate. It has a flow rate at a temperature rise, and yours is probably bigger than the box assumes.
- The install extras — gas line, venting, condensate, panel — are what make a tankless quote differ from a tank quote by thousands.
- Compared over fifteen years, the cheapest option is usually not the cheapest to buy.
The headline is the size the household needs, expressed in whatever unit the type you picked is sold in — gallons for a tank, gallons per minute for a tankless. Underneath it is the working: the peak simultaneous demand, the incoming water temperature for your climate, and the rise between that and your thermostat setting.
Then every option is priced side by side over the period you choose, with running cost and a replacement counted if the unit will not last that long. That table is the answer to the question people are really asking.

Worked through — A 199,000 BTU/h unit at 85% efficiency, with water in at 55°F and out at 120°F, is a 65°F rise: 169,150 ÷ (65 × 500.4) = 5.2 GPM. The same unit in Miami, where the rise is 45°F, does 7.5.
A 50 gallon tank is not 50 gallons of hot water
The capacity on the label is how much water the tank holds. It is not how much hot water you get, and the difference runs in both directions.
Downwards, because you never empty a tank cleanly: cold water enters at the bottom as hot leaves the top, and the last portion of a draw is lukewarm. Upwards, because the burner or element is working the whole time you are drawing, so the tank is refilling with hot water as you use it.
The figure that captures both is the first hour rating: how much hot water the unit can deliver in one hour starting from full. That is what should size a tank, and it is why two tanks of the same capacity are not equivalent.

The number that decides whether tankless works
If you read one section on this page, make it this one. It explains almost every disappointing tankless installation in the country.
A tankless water heater does not have a flow rate. It has a flow rate at a temperature rise. The burner can put a fixed number of BTUs per hour into the water; how many gallons a minute that heats depends entirely on how far it has to raise them.
Incoming water in Miami arrives at about 75°F. In the far north it can be 38°F in February. Reaching 120°F is a 45°F rise in the first case and 82°F in the second — nearly double the work for the same gallon.
The box advertises the flow at a small rise, because that is the flattering number. A unit sold as “8 GPM” might deliver that at a 35°F rise and barely half of it at 75°F. Nothing is wrong with the unit; the specification was read in the wrong climate.
This is also why the complaint is seasonal. A tankless installed in September works beautifully, and in January the shower goes cold when someone runs the kitchen tap. Nothing has broken. The groundwater dropped fifteen degrees.
Tank or tankless
This is the decision behind most of the searching people do about water heaters, and it is not one-sided in either direction.

The honest summary: tankless wins on lifespan and on never running out, and it wins clearly where gas is cheap and the install is straightforward. It loses where the extras are expensive, where the climate makes the rise severe, or where the household simply never exhausts a tank.
The failure mode is worth a thought too. A tank that fails usually fails by leaking forty gallons onto the floor; a tankless unit stops making hot water. If the heater lives above finished space, that difference is worth real money.
The option most people never consider
A heat pump water heater is a storage tank with a small heat pump on top. Instead of making heat, it moves it: it takes warmth out of the air in the room and puts it into the water. That is why its efficiency figure is above 3 when everything that burns fuel is below 1.
In running cost it is not a marginal improvement, it is a different category — roughly a third of what a resistance electric tank costs to run, and often less than gas depending on local prices. Over the fifteen-year comparison in the table above, that gap frequently exceeds the entire purchase price of the unit.

What water heater replacement costs, and why it is never the price of the unit
The gap between a water heater’s price and its installed cost is bigger than almost any other appliance in a house, and with tankless it is bigger still. These are the lines that do it.

The gas line is the one that catches most people converting to tankless. A storage heater burns perhaps 40,000 BTU/h; a tankless unit can want 199,000. The half-inch line that fed the old one will not carry that, and the new run has to go back to wherever the pipe is big enough — which might be the meter.
For electric tankless, the equivalent is the panel. A whole-house unit can want more current than an older house’s entire service, and the upgrade is frequently the single largest line on the quote.
Replacing one before it replaces itself
Most water heaters are bought in a hurry, standing in a wet basement, from whoever can come today. That is the most expensive way to buy one, and it is avoidable.
A planned replacement is a scheduled job at a normal rate, with time to compare options, check whether a heat pump unit fits, and get more than one quote. An emergency replacement is an out-of-hours call-out, a like-for-like swap because it is what is on the van, and frequently some water damage on top.
Signs it is time, before it decides for you
- Past its expected life — check the serial number, which usually encodes the date.
- Rusty or metallic-tasting hot water, especially first thing.
- Rumbling or popping while heating: sediment on the bottom, and the tank is working harder than it should.
- Any moisture around the base, however small. Tanks do not heal.
- Recovery that has got noticeably slower, or hot water that runs out sooner than it used to.
- A repair quote approaching a third of a replacement, on a unit past halfway through its life.
Five ways this goes wrong
01Sizing a tankless from the number on the box
That figure is measured at a gentle temperature rise. In a cold-climate winter the same unit delivers around half of it, which is when the shower goes cold as someone starts the dishwasher.
Instead — Work out your rise from your actual incoming water temperature, and size for the flow you need at that rise.
02Swapping gas for electric at the same capacity
Electric resistance recovers roughly half as fast as gas, so a 50 gallon electric delivers far less in a busy hour than the 50 gallon gas tank it replaced.
Instead — Match the first hour rating, not the gallons. In practice that usually means going up one or two tank sizes.
03Comparing purchase prices
The cheapest heater to buy is frequently the most expensive to own. Running cost over a decade routinely exceeds the purchase price, and a unit that lasts twenty years against ten changes the arithmetic again.

04Getting a tankless quote without the extras
The unit price is the smaller half of a conversion. A larger gas line, new venting and a condensate drain can add as much again, and they appear after the decision has been made.

05Waiting for it to fail
An emergency replacement costs more, offers no choice, and often comes with water damage. It also rules out anything that needs planning, which is most of the efficient options.

Sizing follows the federal energy guidance: peak-hour demand against first hour rating for tanks, and flow at temperature rise for tankless. Incoming water temperatures are a survey by climate zone, using the seasonal low — because a tankless unit that works in August and fails in January was sized against the wrong month. Running cost is computed from daily use, the rise and the unit’s efficiency, at national average energy prices of $1.35 a therm and $0.17 a kilowatt hour. Everything is on the sources page, dated.
One assumption worth stating, because it moves the tank size directly. The peak hour is built from how long each fixture actually runs — ten minutes for a shower, five for a kitchen sink — rather than assuming everything runs flat out for an hour, which is how rule-of-thumb sizing talks people into a tank a size too big. Showers also carry a minimum tied to household size: in a house of four, at least two people shower in the same hour whether or not you ticked two.
Your own energy prices are the biggest variable in the comparison table, and they vary by more than a factor of two across the country. If yours are far from the national average, the ranking can change — which is worth knowing before treating the table as settled.

First hour rating and temperature rise are the two that decide whether you get the hot water you were expecting. The rest is vocabulary.
- First hour rating (FHR)
- How much hot water a storage heater can deliver in one hour starting full — capacity plus what it recovers while you draw. It is the number that should size a tank, and it is rarely the number on the sticker.
- Temperature rise
- The difference between the water arriving from the main and the temperature you want. It is the variable that decides what a tankless unit can actually deliver, and it changes with the season and the latitude.
- GPM
- Gallons per minute. Tankless units are rated in GPM at a stated rise — quote one without the other and the figure means nothing.
- UEF
- Uniform Energy Factor — heat delivered divided by energy consumed. Below 1 for anything that burns fuel; above 3 for a heat pump, because it moves heat rather than making it.
- Recovery rate
- How fast a tank reheats, in gallons per hour. Gas recovers roughly twice as fast as electric resistance, which is why a 40 gallon gas tank often outperforms a 50 gallon electric one.
- Standby loss
- The heat a full tank loses to the room while nobody is using it. It is the entire efficiency argument for tankless, and on a modern insulated tank it is smaller than it used to be.
- Thermal expansion tank
- A small vessel that absorbs the pressure rise as water is heated in a closed system. Required in most houses with a check valve or pressure reducer on the supply, and routinely left off quotes.
- Anode rod
- A sacrificial metal rod inside a tank that corrodes so the tank does not. Replacing it every few years is the single cheapest way to double the life of a water heater, and almost nobody does it.
- Heat pump water heater
- A tank with a small heat pump on top that takes warmth from the surrounding air. Three to four times as efficient as resistance electric, and it cools and dries the room it stands in.

- How much does it cost to replace a water heater?
- A like-for-like gas or electric tank replacement typically runs $1,000 to $2,900 installed, including taking the old one away. - Because incoming water is colder, so the rise is bigger, and flow falls in direct proportion. A unit delivering 7.5 GPM at a 45°F rise delivers about 4.1 at 82°F. Nothing is broken — it was sized against the summer condition, or against the number on the box.
- Is a 50 gallon tank enough for a family of four?
- Usually yes in gas, often not in electric. A 50 gallon gas tank has a first hour rating around 75 gallons because it recovers fast; the same size in electric resistance is nearer 62. That difference is why the electric equivalent of a 50 gallon gas tank is a 65 or 80.
- Is a tankless water heater worth it?
- It depends on gas prices, how long you will stay, and whether the install needs a gas line and venting. Tankless wins on lifespan — twenty years against ten — and on standby loss. It loses on up-front cost, and in a cold climate it can need a larger unit than people expect. The comparison table on this page runs the whole life so you can see it rather than argue it.
- What is a heat pump water heater and should I get one?
- A tank with a small heat pump on top that takes heat from the surrounding air, delivering three to four units of heat per unit of electricity. It is comfortably the cheapest thing to run here. The catches are price, the need for around 700 cubic feet of air or a duct, and that it cools and dehumidifies the space it stands in — an advantage in a hot garage, a nuisance in a finished basement.
- How long does a water heater last?
- A tank is eight to fifteen years depending on type and water chemistry; a tankless unit eighteen to twenty-five. Replacing the sacrificial anode rod every few years is the single cheapest way to extend a tank's life, and almost nobody does it.
- What temperature should a water heater be set to?
- 120°F is the usual compromise: hot enough to discourage bacteria in the tank, cool enough to reduce scald risk, and it lowers both standby loss and the temperature rise a tankless unit has to produce. Higher settings need a mixing valve at the outlet to be safe.
- Does an electric tankless water heater need an electrical upgrade?
- Almost always, for a whole-house unit. Heating water instantly with electricity takes an enormous current — frequently more than an entire older panel can supply — so budget for the panel and circuit work before comparing it to anything else on price.
